still confused about UNTIL NOW

Dear teachers,
Please help me understand the use of UNTIL NOW.

Situation1: I sent an e-mail to my boss a week ago asking about why I haven't received my bonus as promised.My boss keeps silent and now I have not received any reply from him yet .I am very upset.so now I say to one of my friend:

I will send him another email asking him why he has not answered my email yet/until now/so far

Situation2: sent an e-mail to my boss a week ago asking about why I haven't received my bonus as promised.My boss didn't answer my email until just a few minutes ago .He should have answered me earlier . He did answer me, but it is too late now.
so now how can I say?Can I say to my friend as follows?:

I will send him an email asking him (my boss) why he has not answered my email until now.
(not:why he has not answered my email sofar/yet/as yet)

But Could you please clarify why you use the past perfect rather than the present perfect here?:
Dear Boss: Why didn't you answer my email until just now? I needed it yesterday, and now it's too late.

I will send him an email asking him (my boss) why he HAD not answered my email until now.
(not:why he has not answered my emai
