is this correct?

"She looked so different by the time I was done with her but I hadn't seen the finished product until today."

Is this grammatical? It seems to me "She had looked so different by the time I was done with her, but I hadn't seen the finished product until today" or maybe "but I didn't see the finished product until today" would be more correct.
